What CEOs Should Expect From Demand Generation Services

    OliviaBy OliviaOctober 19, 2026Updated:October 19, 2026No Comments5 Mins Read

Plenty of leadership teams don’t have a lead problem. They have a pipeline problem that looks like a lead problem from the boardroom, because the dashboard says hundreds of contacts came in last quarter and the sales team says almost none of them were worth a call.

That gap is where demand generation services are supposed to earn their keep. It’s also where a lot of CEOs end up disappointed, mostly because they bought one thing and measured it like another.

Lead Generation and Demand Generation Aren’t the Same Purchase

Lead generation captures names. Demand generation is the slower work of making the right buyers want to talk to you, ideally before they’ve built a shortlist without you.

The difference sounds academic until you look at the invoices. A lead program can hit every target in the contract (form fills, downloads, cost per lead) while revenue stays flat. A demand program gets judged on what happens later: how many of those conversations turn into qualified opportunities, and what each one cost.

So the opening question for any partner isn’t which channels they run. It’s what they count as a win.

Most of Your Market Isn’t Buying Right Now

This is the part that trips up quarterly planning. Professor John Dawes of the Ehrenberg-Bass Institute, in research with LinkedIn’s B2B Institute, concluded that only about 5% of B2B buyers are in-market at any given moment, a point laid out in the original write-up of the 95:5 rule. The other 95% are not currently in-market. They may have no immediate need to switch providers, or their next buying decision may be months or years away.

The same piece includes a business banking example worth sitting with. If 80% of companies switch business banks once every five years, then only around 20% are likely to be in-market over the next year, and far fewer in any two-week window. Real buying cycles vary by category, so treat it as an illustration rather than a measurement of your own market.

Which makes the authors’ own survey finding a little awkward. They report that 95% of B2B marketers expect significant sales within two weeks of a campaign going live.

For a CEO, the takeaway is mostly about patience and budget shape. A program that only chases people searching today is fighting over a small slice, alongside every competitor chasing the same slice. The rest of the spend has to keep your company familiar to future buyers, and that won’t show up in next month’s numbers. That split deserves its own line in any proposal for demand generation services, even if nobody enjoys putting a number on it.

What a Good Demand Program Measures

The healthier programs tend to report on things a CFO would recognize. Cost per qualified opportunity. Pipeline value created. Win rates on deals marketing touched versus deals it didn’t, read alongside other pipeline and revenue numbers rather than as proof that marketing caused the difference.

Lead volume and traffic still matter, but as inputs, not outcomes. That distinction is a fair test to apply when you’re comparing outside firms. Northbound Growth Advisory, for one, says it measures success by cost per qualified opportunity and pipeline generated, tracked through the client’s CRM, with lead volume and traffic treated as inputs to watch rather than the goal.

If a proposal opens with impressions and downloads and only mentions revenue on the last slide, that tells you something. Not everything. But something.

The Handoff Is Where Pipeline Goes to Die

Ask a sales leader what’s wrong with marketing and you’ll usually get an answer before they’ve finished their coffee. Ask the CMO about sales. Same speed.

None of this is new. Philip Kotler, Neil Rackham and Suj Krishnaswamy wrote about the long-running friction between sales and marketing teams back in 2006, after interviewing pairs of chief marketing officers and sales vice presidents. They sorted the strain into two buckets: economic, since a single budget typically gets split between the two functions, and cultural, since the two groups attract different kinds of people who spend their days in different ways.

Twenty years on, the same argument plays out in CRM notes. Marketing hands over a list, sales calls three people, nobody picks up, and the list gets labeled junk. Without a shared definition of a qualified lead, both teams can be right and the company still loses.

Questions to Ask Before You Sign Anything

Proposals in this category can look alike on paper. A few questions tend to separate them quickly:

    • How do you define a qualified opportunity, and who signs off on that definition?
    • Which numbers will I see monthly, and which ones only quarterly?
    • What happens to leads that sales never follows up on?
    • How much of the plan is aimed at people who aren’t buying this year?
    • What does the program look like if we pause paid media for a month?

The answers matter less than how quickly they come. A team that has to think hard about the one on unworked leads probably hasn’t sat in many pipeline reviews.

Timelines Run Longer Than the Pitch Deck Suggests

Setup work like tracking, offers and initial campaigns can take a month or two by itself. Pipeline effects often lag another quarter behind that, depending on how long your sales cycle runs. Treat that as a planning expectation, not a guarantee.

That math gets harder for enterprise sellers. A product with a six-month sales cycle won’t show closed revenue from a campaign that started six weeks ago, and pulling the budget at that point mostly guarantees you’ll never find out whether it worked.

The CEOs who get the most out of demand generation usually aren’t the ones with the biggest budgets. They’re the ones who agreed on what a good lead looks like before the campaign went live, and then left it alone long enough to work.
